How to reduce time spent on commercial insurance intake

For most independent agents, new client intake is one of the most time-consuming parts of the job. Between gathering business information, chasing clients for missing details, and manually transferring answers into ACORD forms, a single new commercial account can easily consume 45 minutes to an hour before any real work begins.

Here are the most effective ways to cut that time down.

1. Stop using PDF intake forms

Sending clients a PDF intake form is the single biggest source of friction in the intake process. Clients have to download it, fill it out (often incorrectly), save it, and email it back. Half the time the file comes back incomplete or the formatting is broken.

Switching to a digital intake form — even a simple Google Form — eliminates the back-and-forth and ensures you always receive data in a consistent format.

2. Ask questions in plain English

Most intake forms use insurance terminology that clients don't understand. When a client sees "named insured entity type" or "primary operations SIC code," they either guess or leave it blank — both of which create problems downstream.

Rewrite your intake questions in plain English. Instead of "describe your primary business operations," ask "what does your business do day to day?" You'll get more accurate answers and fewer follow-up calls.

3. Separate data collection from ACORD form completion

Many agents try to have clients fill out the ACORD form directly. This almost never works — clients aren't trained to complete ACORD forms, and the result is usually a partially filled form with errors.

A better approach is to collect information in a client-friendly format first, then map it to the ACORD form yourself (or use a tool that does it automatically). This keeps the client experience simple and ensures the ACORD is completed correctly.

4. Use intake links instead of scheduled calls

Many agents default to scheduling a phone call to gather intake information. While this works, it requires coordinating calendars, takes at least 20-30 minutes, and still requires manual data entry afterward.
