Commercial Insurance Workflow for Independent Agents

Independent agents operate without the infrastructure of a large brokerage — no dedicated account managers, no submission teams, no automated quoting systems. The workflow you build is the infrastructure you work with. A well-designed commercial workflow lets one agent handle the volume of two or three. A poorly designed one means constant context-switching, missed follow-ups, and submissions that take twice as long as they should. Here is the workflow that works for independent agents.

Stage 1: Intake — don't call before sending a link

The biggest time drain in independent agent workflows is the intake phone call. A 30-minute intake call collects the same information that a 10-minute digital intake form collects — except the agent has to be present for the call, cannot multitask, and often misses fields that require follow-up. The more efficient model: send a structured intake link when a prospect requests a quote, let the client complete it on their own time, and review completed intake rather than conducting verbal intake. For new agents, this feels counterintuitive — the intake call feels productive. But the data shows that digital intake is faster, more complete, and more consistent than verbal intake on every metric that matters.

Stage 2: Document collection — parallel to intake

While intake is pending, initiate loss run requests immediately. Loss runs from prior carriers take 3–7 business days on average and are almost always on the critical path for new business submissions. Agents who wait until intake is complete before requesting loss runs add a week to their quoting timeline unnecessarily. Request loss runs as soon as you know which carrier(s) to contact — even before intake is finished.

Stage 3: Submission prep — assemble once, submit to all markets

With completed intake and received loss runs, generate your ACORD forms from the structured intake data. Run your pre-submission checklist before sending anything. Then submit to all target markets simultaneously — do not submit to one market, wait for a quote, then submit to the next. Parallel submission compresses the quoting cycle from weeks to days.

Monday
Review intake queue — accounts where digital intake is complete and ready for ACORD form generation. Process intake-complete accounts into submission packages.
Tuesday–Wednesday
Submit assembled packages to markets. Follow up on pending loss run requests that are more than 5 days old. Send intake reminders to accounts that have not completed intake.
Thursday
Follow up on submissions pending more than 5 business days. Respond to underwriter AI requests with the specific information requested — same day if possible.
Friday
Present quotes to clients with recommendations. Initiate bind orders. Send renewal intake links to accounts expiring in 90 days.
